Niche solicitor firm had been investing in "SEO-friendly" content for three years. 600k qualified impressions per quarter were stuck on page 3–4 — visible to nobody. A 90-day sprint, zero ads.

Thin topical authority, no structured data, and 60+ high-intent pages fighting each other for the same queries. Competitors had fewer pages and better rankings.

Consolidation of 60 pages into 18 pillar clusters, Core Web Vitals pass, LegalService schema, and a 12-publication digital PR sprint targeting UK legal media for authority links.

Position 1 for three primary commercial keywords by week 11. Organic leads +340 %, £480 k in attributed pipeline within the engagement window.

Trial-to-paid was 3.2 %. We made the product pay for itself before the free trial ended.

Series-A SaaS spending €38 k/month on Google and LinkedIn to pour water into a leaking bucket. Activation emails untuned, onboarding drop-off at step two, and no attribution between paid channel → paid user.

Trial signups looked healthy (2 400/month) but only 77 converted to paid. Most users churned before ever reaching the "aha" moment because onboarding had a dead-end form on step two.

Rebuilt onboarding around the three actions that correlated with day-7 retention, rewired GA4 + HubSpot events end-to-end, and re-allocated 40 % of ad spend away from the highest-CPL, lowest-LTV channel.

Trial-to-paid lifted from 3.2 % to 8.9 % (+178 %). Blended CAC dropped 31 %. Revenue per paid trial signup went from €18 to €52.

UK DTC wellness brand with a good product and a bad account. Meta had been on autopilot for 14 months, creative testing was "whoever has time", and retention was invisible in the P&L.

48 % of ad spend was going to a single prospecting campaign with 0.8× ROAS. Email was a one-off welcome flow. Repeat purchase rate hadn't been looked at in 18 months.

Killed the failing campaign, rebuilt prospecting around UGC creative testing (9 variants/week), layered a 5-touch post-purchase retention flow, and added a "second-order" prompt into the unboxing.

Blended ROAS from 1.8 to 4.2. Second-order rate up 64 %. Annual contribution margin +£620 k on flat ad spend.

Family HVAC business across three Manchester postcodes, doing good work, getting 0–3 bookings a week from Google. Map pack was owned by two national chains with deeper review moats.

Google Business Profile stale since 2023, no service-area pages, zero local schema, and a review request process that existed only on paper. One star dominated by a single grumpy 2022 review.

Rebuilt the GBP with weekly posts, 14 new service-area pages (one per postcode + intent), LocalBusiness + FAQPage schema, and a zero-friction review ask in the engineer's job-done text.

Map pack position 1 in all three primary postcodes by day 54. Booked jobs from Google 5.1×. Review score 3.9 → 4.7 on 187 new reviews.
